Indie store weekly ops checklist: inventory, ads, and monitoring
Most indie store “emergencies” are not surprises — they are signals that went unread for a week. This checklist is a lightweight weekly rhythm for solo founders and small teams: inventory, ads, and monitoring, in an order you can finish without an ops department.
Who this checklist is for
Independent sellers and small cross-border teams who run their own storefront (Shopify or similar), manage paid traffic themselves, and do not have a full-time operations hire. If you already have a dedicated ops team and PagerDuty, keep your stack — this is for the people who are the stack.
The weekly rhythm (90–120 minutes)
Block one recurring slot. Same day each week beats “when I remember.”
- Inventory & fulfillment health — ~30 min
- Ads & acquisition review — ~40 min
- Store & site monitoring — ~20 min
- Write-down & escalate — ~10–20 min
If you only have 45 minutes, do inventory + monitoring first. Ads can wait 48 hours; stockouts and broken checkout usually cannot.
1. Inventory & fulfillment
What to open
- SKU list sorted by velocity (last 7 / 30 days)
- Incoming purchase orders / supplier ETAs
- Open fulfillment exceptions (late, undelivered, address fails)
Check these signals
- Days of cover on top 20% of revenue SKUs — flag anything under your reorder threshold.
- Stockouts or near-stockouts with active ads still spending on that SKU.
- Dead stock creep — SKUs with spend or shelf space but no sales in 30+ days.
- Supplier delay that moves ETA past your cover window.
- Return / damage rate spikes on a single SKU (often a listing or QC issue).
Actions before you leave the tab
- Pause or throttle ads on SKUs that will stock out within the campaign lag window.
- Place or chase POs for anything under cover.
- Note one “watch” SKU for mid-week glance (not a full re-review).
2. Ads & acquisition review
Indie budgets die from silent waste: a campaign that looked fine on Monday and bled by Friday. Review at the campaign / ad-group level first; dig into creatives only when the numbers demand it.
Minimum metrics to glance
- Spend vs. target for the week
- CPA / ROAS vs. your floor (not vs. last year’s fantasy)
- Conversion rate and landing page bounce on top campaigns
- Search terms or placements dumping spend with zero conversions
- Budget left on winners that are capped too low
Decision rules (keep them boring)
- Kill / pause anything below floor for N consecutive days with enough spend to judge.
- Scale slightly only winners that cleared floor with stable CPA.
- Do not rebuild the account every week — change one variable at a time.

3. Store & site monitoring
Ops is not only warehouse and ads. Broken checkout is an ops incident.
- Homepage, product page, cart, and checkout load on mobile (real device or browser tools).
- Payment / shipping method still present for your main markets.
- Uptime or status of your storefront host / CDN if you have alerts.
- Tracking pixels / analytics still firing on thank-you (spot-check one test order monthly).
- Customer support queue: unanswered tickets older than your SLA.
Log anything red in a single running note (Notion, spreadsheet, or plain text). The goal is a trail, not a novel.
4. Write-down & escalate
End every weekly review with three lines:
- Green: what looked healthy
- Yellow: what to watch mid-week
- Red: what needs action before next week (owner + deadline)
If you are solo, “owner” is still you — but a deadline stops yellow items from rotting for a month.

FAQ
How is this different from a daily standup?
Daily checks catch broken checkout and spend spikes. The weekly review is for cover, supplier lag, and campaign-level decisions that need a calm look at seven days of data — not hour-by-hour panic.
What if I sell on marketplaces and my own site?
Run the same three buckets per channel, but keep one combined red list. Inventory is shared; ads and monitoring often are not. Do not let marketplace dashboards hide a dead DTC checkout.
Can AI help with this checklist?
